1.Value Propositions
What unique value do you deliver? Define the specific problems you solve and gains you create for each customer segment. Great value propositions are quantifiable: 'save 10 hours/week' beats 'improve productivity.' Test with: would customers switch from alternatives for this?
2.Customer Segments
Who are your most important customers? Define segments by jobs-to-be-done, not demographics. Prioritize segments by willingness to pay, accessibility, and strategic fit. Most successful startups dominate one segment before expanding.
3.Channels
How do you reach customers and deliver value? Map the full journey: awareness (content, ads), evaluation (trials, demos), purchase (self-serve, sales), delivery (digital, physical), and post-sale (support, community). The right channel reduces CAC by 10x.
4.Customer Relationships
What type of relationship does each segment expect? Options range from self-service (low touch, scalable) to dedicated personal assistance (high touch, premium). Match relationship type to customer lifetime value. Automated onboarding + human success is the winning SaaS formula.
5.Revenue Streams
How does each segment pay? Subscription, usage-based, licensing, marketplace commission, freemium, or hybrid. The best revenue models align incentives: you make more when customers get more value. Test pricing early and often; most startups underprice by 2-3x.
6.Key Resources
What assets are essential to deliver your value proposition? Intellectual property, technology platform, data, talent, brand, and partnerships. Identify which resources create defensibility. If a competitor could replicate your business in 6 months, you lack key resources.
7.Key Activities
What critical activities must you perform excellently? Product development, marketing, sales, customer success, data science, or supply chain management. Focus on 2-3 activities that directly drive your value proposition and outsource the rest.
8.Cost Structure
What are your biggest costs? Categorize as fixed (salaries, infrastructure) vs variable (hosting, COGS, marketing). Calculate unit economics: cost to acquire, serve, and retain one customer. Healthy SaaS businesses achieve 70%+ gross margins and LTV/CAC > 3x.
